Revenue teams often build reporting by asking what data is available. The result is a screen full of metrics with no operating consequence. Start from the opposite direction: what should leadership be able to decide every week?
Define the decision
Examples: Should we increase spend on this channel? Is response speed hurting conversion? Which pipeline stage is aging? Why are qualified opportunities being lost? Which sales motion deserves management attention?
Then define the evidence
Once the decision is clear, determine the smallest set of trusted inputs needed to support it. New opportunities, response performance, stage aging, lost reasons, closed revenue, acquisition source, and cost may matter. If a metric cannot change a decision, it may not deserve dashboard space.
Trust comes before visualization
A beautiful dashboard does not repair an unclear revenue definition, inconsistent stage rules, or missing source history. Reporting is the visible edge of upstream operating design. If leadership does not trust the number, fix the authority behind it before polishing the chart.
